The agency deck had two slides that mattered: a wall of sector names and a chart of meetings booked. The founder of a valve maker in Pune read both twice, then asked the question nobody on the call could answer. If we stop next year, what do we keep? The lists, the replies and the WhatsApp threads all lived in the agency’s tools.
Our view is short: outsourcing B2B sales in India buys you hands, but it rarely buys you a pipeline you own, and ownership is the trade to judge it on. We build AI sales outreach software for B2B teams in India, so read us with that bias in mind. Both routes can be right. The choice turns on a few plain questions about people, records and channels.
An agency sells capacity, not a channel you keep
Most outsourced B2B sales arrangements bundle the same work. Someone builds a prospect list, writes the messages, sends them, follows up and books meetings into your calendar. Some add calling. Some report weekly.
The appeal is real. You skip hiring, training and managing junior sales staff. You start in days rather than months. For a founder who is also the head of sales, production and collections, that relief is worth a lot.
What you are paying for, though, is capacity. The skill, the scripts and the habits sit with the agency’s people. When the engagement ends, the capacity leaves, which is fair. The question is whether the conversations leave too.
The asset that lasts is the record of every conversation
A booked meeting is the visible output. The less visible output is everything around it: who opened, who replied “not now, try in March”, who asked for a catalogue and went quiet, which job titles never answer. That record is what makes the next campaign better than the last.
Three things decide who owns it. The lead list, the inbox the email goes from, and the WhatsApp number the buyer saves. If replies land in an agency inbox and on an agency number, the buyer’s relationship is with that number. Your next salesperson starts from a blank sheet.
| Ask the agency | Why it matters |
|---|---|
| Whose email inbox sends the messages? | Replies and sender reputation build up wherever the mail goes from |
| Whose WhatsApp number do buyers see? | Buyers save the number and come back to it months later |
| Can we see every send and reply live? | A weekly summary hides which messages actually worked |
| What do we receive when the contract ends? | The full lead history, not just a list of meetings |
| Are meetings counted as booked or as held? | A booked meeting nobody attends is not pipeline |
| Who answers inbound marketplace enquiries? | Outbound work often leaves IndiaMART and TradeIndia buyers untouched |
In India the pipeline runs on WhatsApp and marketplaces
Indian B2B buying does not happen only in email. Buyers reply on WhatsApp, forward catalogues to a partner and post enquiries on IndiaMART and TradeIndia late at night. A seller who answers that enquiry first usually gets the conversation. We cover that in detail in our guide to IndiaMART enquiry response time.
An outbound agency is usually scoped to cold lists. Marketplace enquiries keep arriving at your end, often after hours, and someone still has to answer them. So the honest comparison is not agency against nothing. It is agency for outbound plus your own team for inbound, against one setup that handles both on the same record.
The arithmetic favours whoever keeps the replies
Here is an illustrative example, not a customer result. Say a pump maker in Rajkot contacts 600 new prospects in one quarter. Assume 3 in 100 reply, which gives 18 replies. Assume one in three of those becomes a meeting, which gives 6 meetings.
Now look at what is left over. There are 582 prospects who did not reply and 12 who replied but did not meet. If those records sit in your own system, next quarter you can approach the 582 again with a different angle. At a lower assumed reply rate of 2 in 100, that is about 12 more replies. Add the 12 earlier repliers you can now follow up, and you begin the new quarter with roughly 24 warm conversations before contacting a single new name.
If the records sat with an agency that you have since left, the new quarter starts at zero. Same effort, same list size, and all 24 of those warm conversations are gone. Change our assumed rates to your own in the B2B outreach pipeline calculator and the shape stays the same.
If the contract ends and the conversations leave with it, you rented meetings. You did not build a pipeline.
Picture the other version. On Monday the sales head opens one dashboard. Every email and WhatsApp message sits on the lead it belongs to, with its stage. Last night’s marketplace enquiries have already been greeted. The rep who joined this month reads the full history before calling, and nobody asks the buyer to repeat themselves.
The fair case for an agency: nobody in-house has the time
The strongest argument for outsourcing is not about tools. It is that nobody on your team has the hours to reply, qualify and chase. Software can write a first message and send a follow-up on time. It cannot sit across the table from a purchase manager or negotiate a rate.
If your team cannot answer a warm reply within a working day, an in-house tool will mostly generate replies that go cold. In that situation an agency with trained people may be the right call. The same applies when you are testing a new export market or a sector where you have no contacts yet.
We would still push on one point. Even then, insist that the agency works inside your inbox, your official WhatsApp Business number and your lead records. You keep the people benefit and the asset.
The workable middle keeps the records on your side
For many Indian B2B sellers the answer is a small in-house team with the repetitive work automated. People handle replies, calls and negotiation. Software handles list cleaning, first drafts, scheduled follow-ups and after-hours marketplace greetings.
That is the setup AutoGrow is built for. It takes leads from Excel, Google Sheets or a search, verifies emails and normalises phone numbers, and writes a personal email and WhatsApp message from each prospect’s website and role. Messages go from your own Gmail and your official WhatsApp Business number, IndiaMART and TradeIndia enquiries are greeted with your catalogue, and every send, read and reply lands on the lead. For why the official number matters, read WhatsApp Business API for B2B sales. The rest of our B2B outreach guides and calculators cover follow-ups and channel choice.
What to do this week
- Write down who owns your lead list, sending inbox and sales WhatsApp number today.
- If you use an agency, ask for a full export of every lead and reply so far.
- Count last month’s marketplace enquiries and how many got a reply the same day.
- Decide which work needs a person (replies, calls, pricing) and which is repetitive.
- Run your own numbers through a pipeline calculator before signing or renewing.
Outsourcing is not a mistake, and building in-house is not a virtue. The decision is calmer once you know what you are buying: hours, or a record that compounds. Choose with that in view and either route can work.
